Spreadsheets or a workbench.
Running an HVAC service business on four lists — and knowing when the fourth one has outgrown the spreadsheet it lives in. What data actually matters, what a missed maintenance callout costs, and when paying for software is worth it.
The four lists you are already keeping
Open the spreadsheet that runs the business. It probably has forty columns and a tab somebody added in a hurry. Strip it back and four lists are doing all the work.
- Customers and sites. Who they are, where the equipment is, what is installed there, and who can approve a repair.
- Quotes. What was offered, for how much, when it went out, and what happened to it — including the ones nobody ever answered.
- Jobs. What is booked, for when, for which technician, and whether it is finished.
- Service dates. When each system is next due: seasonal service, filters, warranty visits, inspections.
Everything else on that sheet is a workaround for not having those four lists in one place.
Where a spreadsheet stops working
A spreadsheet is genuinely good at this when the business is one person, or two, and the work fits in one head. It stops being good at a small set of moments, and they are all about other people.
- When two people edit it. The office fills in this morning’s bookings while the owner edits the same rows from a phone. One of those writes disappears, and nobody knows which.
- When the person who built it is away. If the rule that decides who is due for service lives in one head, that knowledge belongs to a person, not to the business.
- When you need a status. “Is that quote still live?” should be a glance at a list, not a search through last month’s sent mail.
- When the work happens in a van. A technician who cannot mark a job complete from the driveway writes it on a pad, and somebody retypes it that night.
None of that is an argument against spreadsheets. It is what happens when three or four people share a document designed for one.
What a missed maintenance callback costs
Maintenance is the easiest part of the work to lose, because nothing chases it. A customer does not ring to ask why the service visit did not happen. They ring in the middle of a heat wave, when the unit stops — and by then you are either booked out, or hearing that they called somebody else.
Put your own numbers on it rather than anybody else’s. Take the service visits your business is due to make next season; you know it roughly. Then look at what normally comes out of a routine visit: the parts caught early, the repair quoted in the same trip, the call-out you would rather do in a shoulder month than in the hottest week of the year.
The arithmetic is not complicated. The visit you had already earned, plus the repair that would have gone with it, plus the emergency call you did not take.
Then two costs that appear in no invoice: the customer who does not call you next time, because from their side the arrangement stopped holding, and the office hours spent weeks later working out what had been installed at a site.
The point is not that one dropped reminder is fatal. It is that the cost is invisible: you never see the visit you did not do, so nothing forces you to fix the thing that dropped it.
What a workbench changes
Not magic, and not more software. It stores the same four lists and adds the one thing a spreadsheet has no concept of: state, held in one place.
- Every quote, job and service date is a record with a status, and the status is what everybody reads.
- History sits on the customer and the equipment: every job, every quote, what was installed, what was declined.
- Reminders are rows with dates rather than memory. What is due lists itself, and booking the visit closes the row.
- Booking cannot quietly double-book a technician, and permissions stop the wrong person editing prices.
- Export stays open: your data leaves as CSV whenever you want it.
When paying for software is worth it
Sometimes it is not worth it, and the honest answer is to stay where you are. A one-person business with a handful of jobs a week and a spreadsheet they understand is not a customer for a workbench.
The real test is whether the spreadsheet already costs more than the system would. Four questions — if two or more are true, the sheet stopped being free a while ago.
- More than one person edits the same lists in a normal week.
- Work has been dropped in the last year because the person holding it was away or overloaded.
- You cannot answer “what is the status of this job?” without opening more than one file.
- Somebody is paid, every week, to move the same information from one place to another by hand.
